Does anyone know roughly how long it takes to go from knowing no Gurmukhi to being able to read it fluently

It took me about a month, its not that difficult actually. I've never been to punjabi school but I learnt from Basics Of Sikhi learning gurmukhi videos. Bhai Jagraj Singh Ji explains gurmukhi so well. Watch from the 1st video all the way to the last video. It will take you approx. 2 weeks to remember all the laga matra and then the rest is basically fluency. I played the muharni video of all the 35 akhars many times and now I can read gurmukhi no problem. Here's the muharni video, follow along after you've learnt the alphabet and laga matra.
